Going tankless is less an appliance swap than a small remodel of the mechanical room: bigger gas, new venting, a condensate drain, and a maintenance habit you actually have to keep. Done right along this corridor it's excellent. Done casually it disappoints by February.

What the conversion actually touches
Start with gas, because gas is where most conversions get expensive. A forty-gallon tank burns somewhere around 40,000 BTU per hour. A whole-house tankless unit wants 150,000 to 199,000, roughly four times the appetite, on demand, the second somebody opens a tap. That half-inch branch feeding the old heater almost never carries it. Depending on run length you're looking at three-quarter or one-inch pipe back toward the meter, and occasionally a conversation with the gas utility about the meter itself.
Venting is the second surprise. The old tank shared a natural-draft B-vent up through the roof, sometimes with the furnace. A tankless unit is sealed combustion and needs its own dedicated vent, typically polypropylene or PVC out a sidewall on a condensing model, or stainless on the non-condensing ones. Condensing units also make acidic condensate, which needs a drain and often a neutralizer cartridge before it hits the plumbing.
Then the small stuff that isn't small. These units need a 120-volt outlet, so unlike a standing-pilot tank they're dead in a power outage. They want isolation valves on the hot and cold connections so somebody can service them later. And they mount on a wall, which is either a bonus in a cramped utility room or an awkward problem in a finished space with nowhere sensible to hang eighty pounds of appliance.

Altitude quietly rewrites the spec sheet
Thin air burns less fuel. The rule the trade works from is a derate of roughly four percent of rated input for every thousand feet above two thousand, which puts a Denver install around thirteen percent off the sticker before anything else goes wrong. In Monument, at nearly 7,000 feet, you're giving up close to a fifth. Manufacturers publish high-altitude models and conversion kits for exactly this reason. Installing a sea-level unit and hoping is how a household ends up with a lukewarm shower in January.
Incoming water temperature does the rest of the damage. Those glossy gallons-per-minute ratings assume a 35 or 45 degree temperature rise. Front Range groundwater arrives in the 40s in midwinter, and if you want a 115-degree shower that's a rise north of 70 degrees, which cuts the usable flow close to half. A unit that delivers seven gallons a minute in a July brochure might hand you three and a half on a February morning. Two showers at once is the honest test, not the spec sheet.
Fuel supply varies up the corridor too. Plenty of properties around Monument run propane and private wells rather than natural gas and municipal supply, and propane changes both the orifice and the sizing math. It's a solvable problem. It just needs to be solved before the unit is on the wall.
The real price, and who ought to skip it
A tankless conversion in an existing house commonly runs two to three times a like-for-like tank swap once the gas upsizing, the new vent path, and the condensate work get counted. Where the mechanical room is already set up for it, and a lot of post-2010 construction in Erie, Firestone, and Castle Rock is, the gap narrows sharply. Where the quote includes running new gas pipe across a finished basement ceiling, it widens just as fast.
Energy savings are real but modest, and they will not repay that spread quickly. Buy tankless for endless hot water, a twenty-year service life, and the floor space you get back. Don't buy it on the strength of a utility bill projection. Two people in a 1960s Northglenn ranch with a tight utility closet and a long run to the meter are usually better served by a good fifty-gallon tank, the kind the water heater hub walks through, and the money kept in the bank.
The other disqualifier is temperament. If nobody in the house is going to descale a heat exchanger once a year or pay somebody to do it, hard water will eat the unit and the warranty conversation will be unpleasant. That's not a scare tactic. It's the single biggest difference between a tankless unit that lasts twenty years and one that limps at eight. If a bigger morning supply is the whole goal, a larger tank or a thermostatic mixing valve on the existing one gets you most of the way for a fraction of the cost.
Buy tankless for the hot water and the reclaimed floor space, not the payback math. If the gas line and vent path are already there, the case is strong. If the quote starts with trenching new gas across a finished basement, price a good tank in the same breath and compare the two honestly.

A heat exchanger moves water through narrow passages against very hot metal, which is the ideal condition for calcium to plate out. Scale builds, flow drops, the unit starts throwing error codes or swinging hot and cold, and eventually the exchanger is a costly paperweight. Nothing about that failure is sudden. It's a slow decline that homeowners tend to blame on the shower valve.
Where your water comes from sets the schedule. On Central Weld County supply through Firestone and Frederick, or South Adams groundwater through Commerce City, once a year is the floor and twice is defensible for a busy household. On Denver Water snowmelt, or Boulder and Longmont mountain supply, every other year is a reasonable stretch. A whole-house softener changes the picture in your favor, and in the hard districts it's the single best thing you can put upstream of the unit.
The job itself is unglamorous: close the isolation valves, hook a small pump and a bucket of descaling solution or plain white vinegar to the service ports, circulate for forty-five minutes or so, then pull and rinse the cold inlet screen. That's it, provided the installer put service valves on. Without them, a routine flush turns into a plumbing job, so insist on the valves the day it goes in. The same logic that drives tank flushing applies here, just with less forgiveness.

Does tankless work in a cold climate like Colorado?
It works fine. Modern condensing units handle Front Range winters without drama, and freeze protection is built into most models as long as they stay powered. The real winter effect is on capacity, not survival. Colder incoming water means a bigger temperature rise, which means fewer usable gallons per minute, so size the unit for a January morning rather than an August one.
How much space does a tankless unit really save?
A whole-house unit is roughly the size of a carry-on suitcase hung on a wall, replacing a cylinder about five feet tall and two feet wide. In a townhome utility closet or a Denver bungalow basement, that's a real reclaim: room for a laundry counter, a shelf run, or just the ability to walk past the furnace without turning sideways.
Can one tankless unit serve a large house?
Often, but check the math at winter inlet temperatures instead of the brochure numbers. A single high-output unit typically supports two simultaneous showers here, not four. Homes with a large primary bath, a soaking tub, and multiple morning showers frequently need two units manifolded together, which affects gas sizing, vent runs, and the budget all at once.
